They know everything about the product. They can answer every technical question, handle any objection about architecture, and explain the integration in a way no one else on your team can. But knowing the product is not the same as knowing how to prospect, qualify, open a conversation with a cold contact, or navigate a Polish B2B sales process toward a close.

When companies enter the Polish market with a technically complex product — software, hardware, or services that require real engineering knowledge to sell — this tension comes up every time. In this article, I want to explain the model that actually works, why the instinctive approach fails, and how to structure your team for a new market without wasting your most valuable technical resource.

The Mistake Most Technical Companies Make

When a company realises their product needs engineering knowledge to sell, the natural conclusion is: send the engineer to prospect.

It feels logical. Who better to explain the product than the person who built it or implements it every day?

The problem is that prospecting and technical expertise are entirely different skill sets. A presales engineer is brilliant at running discovery once there is a real opportunity in front of them. They are not trained to cold call a list of Polish companies, handle initial objections from gatekeepers, qualify whether a prospect actually fits the ICP, or manage the follow-up process over weeks of no response.

When you send your engineer to do cold outreach, you are using a Formula 1 engine to deliver pizzas. It works, technically. But it is not what it was built for — and it costs you far more than the alternative.

The cost is not just the wasted hours. It is the compounding frustration. Engineers who spend their days on unqualified cold calls stop being sharp on the calls that actually matter. Their best energy — the kind that wins technical deals — gets diluted across dozens of dead-end conversations.

The Tandem Model: How It Actually Works

The solution is a sales tandem. Two roles, clearly divided, each doing what they are built for.

A native Polish-speaking SDR who handles the front of the process: cold outreach, initial qualification, discovery, and scheduling. Their job is to identify whether a prospect has a real problem that fits your solution, confirm they match your ICP, and gather enough information about the company and the contact before the technical conversation begins.

A technical expert — who can be English-speaking — who enters the process once there is a confirmed opportunity. They run the demo, handle the architecture questions, discuss implementation, and close.

Here is why this works beyond the obvious efficiency argument.

When a technical expert joins a meeting, the prospect immediately understands that this person’s time is valuable. They cover multiple projects. They do not show up for every call. That positioning alone raises the perceived value of the conversation. The prospect arrives prepared — because the SDR has already run discovery — and the technical expert can focus entirely on depth rather than on re-explaining basics.

The SDR protects the engineer from dead-end calls. The engineer closes the deals the SDR opens. The process is faster, cleaner, and far less demoralising for both people involved.

Every time I describe this model, I hear the same concern: “Your SDR won’t understand our product. They’ll make a bad first impression.”

It is a legitimate concern. Here is how we solve it.

They need to identify the problem, confirm the fit, and schedule the right next step.

The technical conversation happens at the first or second meeting, when it actually matters. By that point, the SDR has already done the work of confirming the prospect is worth the engineer’s time.

Both models work. The choice depends on how your internal team is structured and how technically demanding your closing process is. What consistently does not work is one engineer handling all of it alone — from first cold call to signed contract.

What You End Up With

When the tandem is structured correctly, you have a qualified pipeline. Prospects who have a confirmed need, match your ICP, and are ready for a serious technical conversation. Your engineers spend their time on discussions that are worth having, not on cold calls that lead nowhere.

That is not just more efficient. That is how you scale a technical sales process in a new market — and in Poland specifically, where the sales cycle is longer, trust takes time to build, and the wrong first impression is very difficult to recover from.
